Designing for Real-Time Performance: A Behavioral Approach

Overview

The organization’s coaches were experiencing cognitive overload. While they were trained on numerous behavioral frameworks (e.g., Tier 2 and Tier 3 supports, the 3 R's Regulate-Relate-Reason), they struggled with the "execution gap," the ability to recall and apply the correct strategy during high-pressure, real-time student escalations. Leadership identified that while coaches understood concepts in theory, they lacked the confidence and "muscle memory" to respond effectively in the moment.

The Challenge

The organization’s coaches were experiencing cognitive overload. While they were trained on numerous behavioral frameworks (e.g., Tier 2 and Tier 3 supports, the 3 R's), they struggled with the "execution gap"—the ability to recall and apply the correct strategy during high-pressure, real-time student escalations. Leadership identified that while coaches understood concepts in theory, they lacked the confidence and "muscle memory" to respond effectively in the moment.

Audience

  • Primary: K-12 school-based coaches providing targeted and intensive behavioral supports to students.

  • Secondary: Site managers and leadership responsible for field-based coaching and quality assurance.

My Role

As the Training Design Manager, I planned an end-to-end strategy that included:

  • Conducting a needs analysis to identify specific barriers to real-time execution.

  • Tiering complex behavioral content to reduce cognitive load.

  • Designing a blended learning architecture and modality sequence (Asynchronous → Virtual (Live) → In-Person).

  • Developing a scenario-based organizational structure to help learners recognize and categorize student behaviors quickly.

Design Approach

I applied a Behavior over Knowledge philosophy, focusing on:

  • Content Tiering: Categorizing strategies into "Must Know" (immediate safety), "Should Know" (de-escalation), and "Nice to Know" (theoretical background).

  • Scenario-Based Pattern Recognition: Organizing training around real-world situations, such as a student becoming escalated or refusing to participate, rather than presenting separate abstract frameworks.

  • Socio-Emotional Integration: Embedding self-awareness and emotional regulation drills for the coaches themselves to ensure they remain calm under pressure.

The Solution

The planned solution was a 5-step learning journey: Understand → Recognize Patterns → Select Strategy → Apply → Reflect.

  • Asynchronous Learning: Used for foundational knowledge and demonstration videos to allow for self-paced processing.

  • Virtual Instructor-Led Training: Focused on scenario walkthroughs and surfacing misconceptions.

  • In-Person Workshops: Dedicated exclusively to high-stakes role-play and skill rehearsal to build behavioral fluency

Assessment & Evaluation

  • Summative: Background/theory knowledge check

  • Formative: Immediate facilitator and peer feedback during live simulations.

  • Skill-Based: Observation checklists for demonstrating correct "Co-Regulation" and safety protocols.

  • Decision-Making: Branching scenarios with immediate feedback to reinforce correct choices.

Reflection

This project reinforced that in high-stakes environments, less is more. The most successful instructional design isn't about the volume of information provided, but how efficiently a learner can retrieve and apply it under pressure. This plan highlights my ability to translate complex behavioral theories into a structured, executable learning strategy that prioritizes human performance.

  • Prioritizing Action: By focusing on "Must Know" content, coaches can recall essential safety protocols more effectively under stress.

  • Contextual Organization: Moving from "theory-first" to "situation-first" organization helped coaches bridge the gap between knowing a strategy and using it.

  • Confidence through Practice: The shift toward role-play and simulation addresses the root cause of field-based hesitation.
